What is autonomous procurement?
A term used broadly and often loosely. Here is what it means, what is realistic today, and how to read the claims made about it.
Autonomous procurement describes procurement processes that run with reduced human intervention - where software initiates, decides and completes routine steps within limits a human has set, rather than waiting for someone to act at each stage. In practice it is a spectrum, not a state: most organisations describing themselves as autonomous are automating a defined band of low-risk, high-volume activity while keeping judgment-heavy decisions with people.
What is genuinely automated today
The reliable end of the spectrum is repetitive, rule-bound and low-consequence. Requisitions routed to the correct catalogue or contract without a buyer intervening. Purchase orders raised automatically from approved requisitions. Invoices matched to order and receipt and released for payment when they agree within tolerance. Reorders triggered by stock or consumption thresholds. Supplier data enriched and monitored against external sources, with alerts on change.
What these share is a clear correct answer and a bounded cost of being wrong. That is the practical test for whether a step is a candidate for automation.
What still needs a human
Category strategy - deciding where to compete, partner, build resilience or automate - is judgment about business context, not pattern matching. Supplier selection where technical capability, cultural fit or long-term dependency matter resists scoring. Negotiation on strategic and bottleneck categories turns on relationship dynamics a model does not observe. Exception handling requires knowing whether an exception is a data problem or a real one. And anything with regulatory, safety or reputational consequence needs an accountable person.
AI can support all of these - modelling scenarios, benchmarking offers, flagging risk, drafting - without making the decision. That distinction is the useful one, and it is often where vendor language becomes vague.
How to read the claims
Four questions cut through most of it. Which specific steps run without a human, and which are merely assisted? What are the limits - value thresholds, category restrictions, tolerance bands - and who sets them? What happens when the system is uncertain: does it stop and escalate, or proceed? Is the decision auditable - can you reconstruct why it acted as it did, months later, for an auditor?
A vendor that answers all four concretely is describing something real. A vendor that answers in terms of the technology used rather than the decisions delegated is usually describing assistance.
The realistic destination
The useful framing is not a procurement function without people. It is one where the routine 80% of transactions consume a small fraction of the team's time, so attention concentrates on the 20% where judgment changes the outcome. That is a meaningful shift in where procurement effort goes - and it is achievable with today's technology, which the fully autonomous framing is not.
